1-2-4-All
A participation structure that lets everyone contribute to a question in ~12–20 minutes: one minute of silent reflection alone, two minutes in pairs, four minutes in foursomes, then each foursome shares one standout idea with the whole group. Replaces open discussion dominated by a few voices with full-group engagement.
- Keep the timeboxes honest — the silent minute is what includes reflective and less-dominant participants

The archetypal depth-1 / holding-1 / trust-any structure: safe with any group, immediately useful, and a natural on-ramp — groups that learn to think together here are readier for deeper relational work.
